If you record long talking head videos for YouTube, you are sitting on weeks of short form content. One 15 to 20 minute video can usually become 8 to 12 Shorts, Reels and TikToks. Here is the workflow.
1. Find the clip-worthy moments
Look for parts that make sense on their own: a strong opinion, a quick tip, a surprising number, a short story or a clear answer to one question. Each clip should deliver one idea in 30 to 60 seconds.
2. Give each clip its own hook
The first line of a long video is rarely a good start for a short. Trim to the most interesting sentence or add hook text on screen that promises the payoff.
3. Reframe to 9:16
Crop the speaker into a vertical frame and keep the face in the upper-middle of the screen, away from the platform buttons at the bottom and side.
4. Add bold captions
Short caption chunks with highlighted key words keep people watching, especially with the sound off.
5. Add quick visual changes
Punch-in zooms, simple motion graphics, B-roll and emoji or icon pop-ups every few seconds help hold attention in a fast feed.
6. End with a reason to follow
Point viewers to the full video, your profile or your offer.
A simple publishing plan
- 1 long video per week on YouTube
- 2 to 3 shorts per week from that video on Shorts, Reels and TikTok
- The best performing short can become a video ad
